Case Study 02 · Create one connected People system
Built one connected People operating system across the employee lifecycle.
A distributed technology organization had leadership principles and capable People functions, but needed one shared structure connecting how leaders were selected, onboarded, developed, and held accountable.
Strong individual programs still produce inconsistent leadership when each one defines success differently.
We architected the connected leadership system and led its program design and activation across hiring, onboarding, development, and performance.
The Leadership Academy launched, a high-potential leadership track shifted to a cohort model, and multiple people processes began working from the same leadership standard.
Reduces duplicated effort and increases the value of talent investments by using one definition of effective leadership from selection through performance—so each program reinforces the same behaviors.
The solution
Designed for adoption, not just launch.
We used six leadership competencies and eight organizational principles as the common foundation, then connected them to structured hiring, leader onboarding, cohort development, performance conversations, and accountability.
- 01Hire
Define and evaluate the leadership standard
- 02Onboard
Translate expectations into early practice
- 03Develop
Build capability through relevant cohorts
- 04Perform
Use the same standard in accountability

Executive sponsors, business leaders, People Partners, Talent Acquisition, HR Operations, Talent/Enablement, and external providers.
Sponsors set direction. Functional partners embedded the standard into the moments they owned. We held the architecture together so each part reinforced the same expectations.
